One of Brazil's largest private power producers.

ENGIE Brasil Energia operates approximately 10 GW of installed generation capacity across hydroelectric, wind, solar, biomass, and natural gas infrastructure. As the organization continued expanding through renewable energy acquisitions and transmission projects, leadership sought to improve operational consistency across regional business units while maintaining the governance standards expected of a publicly traded energy company.

Although ENGIE Brasil maintained mature corporate governance and financial oversight, several regional operations had developed independently over time through acquisitions and expansion. The assessment identified recurring operational challenges:

  • Maintenance procedures varied significantly between facilities, creating inconsistent response times and reliability.
  • Spare parts inventories were unevenly distributed, increasing carrying costs while still creating shortages at critical locations.
  • Field personnel spent excessive time traveling, waiting for approvals, or completing duplicate administrative work.
  • Operational reporting provided strong executive visibility but limited insight into day-to-day inefficiencies affecting regional performance.

While these issues had little visibility within enterprise-level reporting, they represented meaningful opportunities for improvement at the subsidiary level.
